portraits aren't being swapped.

So I swapped out the portraits for the bootleg version I'm using but it doesn't seem to work.  Is there something else I need to do to make it work or is it not possible when using bootleg?

You need to re-run Bootleg (on a fresh install) to change anything, unless you know where to change the files themselves, and what to name them.

Have you delete the cache folder in the mod folder?

Alternatively, you can hex edit the exe to change the name of a file it is supposed to load. For example, if you're trying to switch Cloud's portrait with Sephiroth's, you can simply search for cloud.tex and copy pcefi.tex over it. This how I preferred it back in the day, but the change is effectively the same either way.

That's what I did and repacked it weird.  I exported the menu lgp and renamed the needed files then put it together again.
